Take the Test Before You Invest

AI won't fix broken data — it will just fail faster. Before you invest in AI agents, LLM-powered analytics, or automated insights, you need to know whether your data foundations are actually ready. This checklist helps AI, BI,  and Data Leaders at mid-to-large enterprises identify the gaps that will undermine any AI initiative — and prioritise what to fix first.

How to use this checklist

Go through each item and tick what you have confidently in place. Any unticked box is a potential AI failure point. The more gaps you find, the more urgent the conversation with your data team.

1. Semantic Layer and Shared Business Language

  • A single, centralised semantic layer defines all key business metrics (revenue, churn, conversion, etc.) Without this, every AI model or BI tool invents its own definitions — and they'll contradict each other.
  • Business terms are consistently defined and versioned across data products and dashboards. AI agents inherit your metric definitions. Inconsistency leads to wrong answers at scale.
  • Non-technical stakeholders can self-serve answers using business language, not SQL. If only engineers can query data, AI-powered self-service is a non-starter.
  • Calculated metrics, KPIs, and hierarchies are modelled once and reused — not duplicated per report. Duplication is the enemy of trustworthy AI outputs.
  • Your semantic model is decoupled from your physical data model. Tight coupling means every schema change breaks your analytics — and your AI.

2. Data Quality and Reliability

  • Data pipelines are tested and monitored — anomalies trigger alerts before they reach dashboards. AI will amplify data quality issues, not hide them.
  • Null values, duplicates, and outliers are handled systematically with documented business rules. Unhandled data issues translate directly into unreliable AI outputs.
  • You have clear SLAs for data freshness — and you actually meet them. Stale data is the silent killer of real-time AI use cases.
  • Datasets used for AI training or retrieval are validated against the same quality standards as production data. Training on unvalidated data produces AI that confidently says the wrong thing.
  • There is a formal process for data issues to be reported, investigated, and resolved. Ad-hoc firefighting is not a data quality strategy.

3. Governance, Tracability and Lineage

  • End-to-end data lineage is documented — you can trace any metric back to its source. When AI gives a wrong answer, can you debug it? Without lineage, you can't.
  • Data ownership is clearly assigned — every dataset has an accountable owner. Shared ownership = no ownership. AI mistakes become no one's problem.
  • Access controls are enforced at the data layer, not just the dashboard layer. Row-level and column-level security must survive AI query expansion.
  • You have a data catalogue or metadata management tool that is actually kept up to date. An outdated catalogue is worse than none — it creates false confidence.
  • Regulatory and compliance requirements (GDPR, CCPA, etc.) are mapped to specific datasets. AI doesn't know about your compliance obligations — your governance must.
  • There is a process for managing and communicating breaking changes to data models. Silent schema changes break AI pipelines and downstream trust.

4. BI/Analytics Architecture and AI Readiness

  • Your BI layer exposes a governed API or semantic layer that AI agents can query reliably. LLM-powered analytics needs a stable, machine-readable interface — not a patchwork of dashboards.
  • Analytics are embedded where decisions are made — not locked in a standalone BI tool. AI impact is highest when insights are in the workflow, not a separate tab.
  • Your BI architecture supports multi-tenancy — different teams or customers see only their data. Shared AI interfaces with weak tenancy controls are a serious data-leakage risk.
  • You can deploy and iterate on data models and metrics without engineering bottlenecks. Slow iteration means your AI-powered features are always behind the business.
  • Your current BI stack can handle increased query volumes from AI agents and automated workflows. AI multiplies query load. Architecture that struggles today will collapse under AI traffic.

5. AI and LLM Integration Readiness

  • You have identified at least one high-value AI use case with clear success metrics. Vague AI ambitions produce vague results. Specific use cases drive real ROI.
  • Your data team understands the difference between AI hype and AI that requires clean, governed data. Realistic expectations prevent costly pilots that fail for avoidable reasons.
  • You have a feedback loop to detect and correct AI hallucinations or incorrect answers. Without monitoring, you'll only hear about AI failures after they've caused damage.
  • Business stakeholders are involved in defining what 'correct' looks like for AI-generated insights. Technical accuracy and business accuracy are not the same thing.

6. People, Process, and Culture Readiness

  • Data literacy is sufficient for stakeholders to critically evaluate AI-generated outputs. Teams that blindly trust AI outputs are more dangerous than teams that don't use it at all.
  • There is executive sponsorship for data quality and governance — not just for AI. AI initiatives die when governance is under-resourced.
  • Your data team has capacity to support AI initiatives — they're not already at breaking point. Stretched data teams ship fast and break things. AI amplifies that.
  • You have a clear policy on responsible AI use, including how to handle AI errors. A policy written after the first AI incident is too late.
